Some hot water but not all

This may sound confusing but here goes.
I have hot water in the downstairs bathroom basin and upstairs in the bath but the boiler is not kicking in to give me hot water in the shower, kitchen sink or upstairs basin. The water is flowing and seems to have enough pressure. The boiler is a combi worceter bosch 240 and about 12 years old. I have been through a number of obvious tests and checks.

Any help will be graetly appreciated (ps my kids i driving me mad cos no shower)

Have you checked the hot water diaphragm?

Are the Ch pipes from the boiler heating up when you have a hot tap open?

Guaranteed geannoni hw diaphragm. Worn and Needs replacing

Spot on - sourcesd a new diaphragm the old one perished in 20mins all working fine.
